Ahrefs and Semrush are excellent tools, and they’re priced for agencies. If you run a small business or a handful of client sites, you can answer the most useful question — “why does that page rank above mine?” — with free tools and an hour of careful comparison.
This guide shows how to do a competitor SEO analysis for free in six steps, with tools that cost nothing.
Step 1: Find your real search competitors
Your business rivals and your search rivals are often different. Open a private browser window, search for your main keyword the way a customer would (“website development in Hyderabad”, “best cake shop near Kondapur”) and note the top three to five results.
Look at what kind of pages rank. If the top results are directories and comparison articles, a single service page will struggle; if they’re service pages, a blog post won’t win. Matching the intent is the first gap to close.
Step 2: Compare pages, not whole websites
Rankings are earned page by page. Pick one competitor page and your page that targets the same search, then compare them side by side:
- Title and meta description — which one would you click?
- The heading outline — list their H1, H2s and H3s next to yours. Which questions do they answer that you don’t?
- Depth — word count is a rough signal, but topics covered matter more.
- Proof — photos, prices, reviews, FAQs, case studies.
- Freshness — visible dates and recent updates.
- Internal links — how many of their own pages point to this one.
Step 3: Find the keyword gap
A keyword gap is the set of phrases that appear on the competitor’s page and not on yours. Read their headings and first paragraphs and note the two- to four-word phrases they repeat. Then add free question research:
- Google’s autocomplete and the “People also ask” box for your keyword.
- The “Related searches” at the bottom of the results page.
- Google Search Console → Performance, for the queries your page already appears for but rarely gets clicked.
The Battleground in SEO Studio does this part for you: it fetches both pages and lists the phrases, headings and schema the rival has and you don’t, ranked by impact.
Step 4: Check the technical signals
Run both URLs through Google’s free PageSpeed Insights and compare Core Web Vitals. Test both in the Rich Results Test to see which structured data each page has. Check the basics from our 20-point SEO audit checklist: one H1, a self-referencing canonical, indexable, mobile-friendly.
Technical problems rarely explain the whole gap on their own, but a slow or non-indexable page can’t win however good its content is.
Step 5: Look at links, honestly
Backlinks are where paid tools earn their price, because collecting link data for the whole web is expensive. For free you can:
- See links to your own site in Google Search Console → Links, or with Ahrefs Webmaster Tools once you verify your site.
- Use the free versions of backlink checkers, which show a sample of a competitor’s strongest links.
- Search for the competitor’s brand name to find directories, local listings and articles that mention them — and that might list you too.
If a competitor’s advantage is mostly links, content changes alone will take longer to close the gap. That’s useful to know before you spend weeks rewriting.
Step 6: Turn the gaps into a plan
Work in this order — it’s roughly highest impact for least effort:
- Fix any intent mismatch (wrong type of page for the search).
- Rewrite the title and meta description.
- Add the missing topics and questions as new sections.
- Add structured data that matches the page.
- Link to the page from your other relevant pages.
- Fix speed issues.
- Earn links: local listings, partners, genuinely useful content.
Then repeat the comparison every month. Competitors change their pages too.
